Connect reported performance to cash, working capital and value creation.

How would a change in one driver affect the result?
Create a small working record with inputs, reasoning, evidence and checks. Use a linked toolkit only where it fits; otherwise practise on paper or in your existing spreadsheet. This exercise does not require a download.

These original hypothetical cases illustrate the learning. Explore the questions and connect them to the supporting readings.

Follow a fictional growing distributor through sales, working capital, evidence and funding decisions.
Separate the three questions.
A fictional distributor reports growing sales and profit while its bank balance tightens. Revenue, profit and cash describe different aspects of the business. Start by stating the period and the question you want to answer.
Which balances could explain cash being tied up after sales increase?
Explore the reflection
Inventory, customer receivables and supplier payment terms are useful starting points. Other investing, financing and noncash movements may also matter.
Follow the operating cycle.
Trace purchasing, inventory holding, delivery, invoicing and collection. Locate where cash is committed and where it returns. Compare consistent periods and distinguish an overdue balance from one still within agreed terms.
Where would a slower collection process appear?
Explore the reflection
Review receivable ageing, disputed invoices and actual collections against contractual due dates. A ratio alone does not explain the cause.
Test the explanation.
Management attributes the cash pressure to growth. Compare that explanation with a reconciled profit-to-cash bridge and suitable source records. Check data completeness and investigate contradictory movements.
What would make a growth explanation incomplete?
Explore the reflection
Unexplained old receivables, excess inventory, timing mismatches or other cash outflows may require separate analysis. Test the actual records before assigning a cause.
Make the funding question visible.
Create a simple schedule of expected dated receipts and payments. Label assumptions, separate opening cash from movements and test a downside collection scenario. Use the available P&L resource as related analysis, not as a completed cash-forecast template.
What happens if collections arrive later than expected?
Explore the reflection
Recalculate the closing cash path and identify the timing of any funding gap. Keep expected receipts distinct from confirmed cash.
Choose and monitor a response.
Possible responses affect sales, customer relationships, inventory availability and supplier terms. Assign an owner and monitor both cash and business consequences. Connect the finance explanation to the process that can change it.
Could cutting inventory create a different problem?
Explore the reflection
It may affect availability, service and sales. Evaluate the trade-off using demand and replenishment evidence.
